SKU ID Formation Process – Manufacturer of Industrial Hose Assemblies - 100% Errors Removed to Form New Item Codes

Challenge

A manufacturer of industrial hose assemblies has thousands of complicated SKU (Stock-Keeping Units). In forming any SKU ID or Item Code it is important to keep in mind that:

  • Each item code is unique – there is no duplication
  • There is a standard way to form an Item Code
  • Forming an Item Code must be simple and logical
  • The logics must be combination of various features of every unique SKU

Small and medium sized companies seldom understand the above requirements of an SKU ID and end up making tons of duplicate or complicated Item Codes, that is, if they at all do make Item Codes.

Being an engineering company, there were several sensitive aspects to be taken care of in formation of every SKU ID. Example: degree, length, nature, gauge and material-type of hoses and fittings and their combinations.

Slightest error in any component of the SKU ID would directly result in making and delivery of an incorrect product.

Solution

  • Tables of various products were made which had several columns of each and every component of the final product in MS-Excel
  • Separate lists were made of column headers for every product type. These served as a consolidated list of component types used to describe every product
  • Items in every column-header were then given a code in a separate Master Sheet. This exercise was done by brain-storming with the warehouse team, keeping in mind, what they were currently used to using in everyday work as too much difference could cause misunderstandings in identifying the correct product
  • Alternate columns were inserted beside every existing column in the various tables formed (in first step) for each product type and codes from the master sheet was v-looked up
  • All codes were nested together to form the SKU ID
  • Brain-storming was done on where hyphens to be used and where not so that SKU ID was easy to comprehend for all departments, while description was also made available for quick recognition
  • A software module was then planned based on this entire mechanism to make this process further easy

A logic-driven process helped in 100% reduction in errors as well as 100% reduction in effort hours to manually populate an SKU ID or an Item Code.

Purchase Process – Digital Printing Company - 16 to 20 man-hours saved every month for vendor payouts

Challenge

A digital printing company managed the Purchase of their raw materials in a very ad-hoc manner. Various departments like Digital Printing, Indigo Printing, Binding and Design require various types of Paper in several units of measures like rolls, sheets and boxes. They would also need to buy different types of ink for printing, stationery and tools for binding etc. with overall inventory making up to about 500 SKUs. All department heads would write the requirement daily on a piece of paper called Chitthi and pass this to the owner of the business or sometimes someone from Accounts department to place the order. At times, department heads themselves would place orders with vendors they knew. This led to major chaos on various grounds. Chitthi would be lost, placing orders would be forgotten, total no. of orders placed and status of delivery was unknown, owner and Accounts team had to sit with all vendor bills at the end of the month for hours and ratify each bill with each department, there was no visibility or control on quantity and frequency of orders of same SKU. There was less control on best rates possible from vendors.

Solution

  • A Google sheet was made and access was given to each department head to fill purchase requests for each item required in a structured way with different labeled columns
  • One column range was protected and access was given only to owner to mark ‘Approve’ against all purchase requisitions
  • Since this could be accessed by owner via mobile phone as well, his presence in office to approve was not required
  • Column was also provided to update if invoice was received for the order
  • Another MS-Excel sheet called ‘Purchase Orders’ was created with neat column labels
  • One person was given responsibility to pick all requests and place in Purchase Orders tracker
  • Vendors coordinates were populated for each SKU in the Purchase Order file
  • ‘Status’ column was given for update of all orders as placed, received, canceled etc.

Process for Running Promotions – Large Format Retail Garment Store - Reduced manpower involvement from 20 to 2 people

Challenge

Our clients, a large format retail garment store, like all other retail garment stores, place their products on sale twice in a year for purpose of stock clearance. 

Here is how they would follow the process for non-branded and branded products:

  1. Process for non-branded products:
    1. The owner would go to every department and select the products series-wise and then decide the rate. Once the owner would select all the products, it was sent to the back-office department for scanning. Once the scanning was completed by the back-office department, they would take print-outs and hand them over to the respective garment sections or departments. In each department, the sales associates would then manually check each barcode printed on the product against the printed paper handed over to them. This entire activity would take almost 4 days as the product quantity would go up by 500 to 600 for every department. The associates had to check against the printed paper and then give a consolidated paper to the back-office for the products. 

This ate up a lot of productive hours and also caused delay in display of products.

    1. Process for branded products:

The parent company would give a list of barcodes and then they would manually search all those products in their shelves. 

Needless to say that this too resulted in huge consumption of time and effort and a lot of times associates would never be able to sell what they were meant to during the sale.

Thus the entire purpose of conducting a sale would be defeated.

Solution

  1. For non-branded products:
    A process was set by Effex wherein only 2 associates had to be involved. One to scan all the items to send to back-office and the second person to again scan all the items at back-office. A formulated excel sheet was design which now gives them details like difference in the quantity or any missed products.
  2. For branded products:
    A formulated sheet was devised and implemented wherein all barcodes given by the parent company were copy-pasted and this was linked with another sheet which when scanned gives us the data on whether the product is up for promotion or not.

Benefits

  1. Reduction of turnaround time for the Promotion activity reduced to 2 days from 4 days. 
  2. Only 2 sales associates were involved compared to 20 associates earlier.

Identified the single most reason for return was impulse buy coupled with delayed delivery.
